How to Use the AI-Assisted Change Complexity Assessment Tool
This change complexity assessment helps transformation, ERP, CRM, AI implementation, software rollout, operating model, and process-change teams understand people-side change risk before execution pressure builds. Use it as a practical change management tool to assess adoption risk, transformation readiness, resource needs, and the strongest drivers of complexity.
What this tool helps you do
The AI-assisted complexity assessment is designed for program-level planning. It turns early uncertainty about people, technology, readiness, and benefits into a structured view your change team can discuss with sponsors.
Assess people-side complexity
Score the real change load created by ERP, CRM, AI, software, operating model, regulatory, M&A, and process redesign programs.
Prioritise adoption risk
See which dimensions are most likely to create resistance, capacity pressure, delayed adoption, or benefits leakage.
Estimate change effort
Translate the result into directional change management resource and budget guidance before plans are locked.
Read the radar chart
Compare six weighted dimensions visually so leaders can quickly see the shape of the challenge.
Focus action planning
Use the highest-scoring dimensions to identify recommended actions and the next conversations to have.
Generate an AI strategy
When ready, generate a tailored implementation strategy that reflects your answers, comments, and project context.
Before you start
Browser-local storage
Your answers are saved in your browser on your device. If you change browser, clear browser data, or switch computer, your saved work may not follow you.
Export a backup
Use the export options regularly, especially before loading sample data, resetting, sharing with colleagues, or preparing a steering-group discussion.
Confidentiality
Nothing is uploaded by ordinary scoring. If you choose to generate an AI strategy, use suitable judgement about confidential project details in comments.
How the assessment works
The assessment contains 24 questions across 6 dimensions. Each question is scored from 0 to 4, where higher scores indicate higher people-side change risk or delivery complexity. The overall result is a weighted score, so the dimensions most associated with adoption failure carry more influence.
| Dimension | What it tests | Weight |
|---|---|---|
| Strategic Sensitivity & Risk | Executive visibility, novelty, change congestion, workforce sensitivity. | 15% |
| Business Scope & Footprint | How many people, functions, regions, and external stakeholders are affected. | 15% |
| Operating Model & People Impact | Role, process, behaviour, accountability, and ways-of-working changes. | 20% |
| Technology & Data Complexity | System complexity, data readiness, integration, and user experience risk. | 15% |
| Readiness, Sponsorship & Capacity | Leadership alignment, local readiness, delivery capacity, and support network strength. | 20% |
| Adoption & Benefits Realization | Behaviour change, benefits dependency, reinforcement, and sustainment risk. | 15% |
Step-by-step guide
Open the tool
Go to complexity.readinesscompass.com and start a new assessment for one transformation program.
Fill project context
Enter the project name, date, organisation size, project type, business area, region, assessor, and sponsor.
Answer the 24 questions
Select the option that best reflects the real business situation. Add evidence or assumptions in comments where useful.
Read the live result
Watch the overall score, completion indicator, classification, top driver, resource guidance, and budget guidance update as you answer.
Use the radar chart
Review the six-dimension radar chart to see whether complexity is concentrated in technology, readiness, operating model, adoption, or scope.
Review drivers and actions
Use the top driver breakdown and recommended actions to plan sponsor conversations, change resourcing, and risk mitigation.
Generate AI strategy
When your answers are complete enough, generate an AI implementation strategy that reflects your scoring and written comments.
Export results
Copy the summary or download the JSON/CSV files before sharing, resetting, or moving work between devices.
How to interpret your result
The classification helps you calibrate the level of change management effort. Treat the result as a planning signal, not as a substitute for judgement: a politically sensitive program can still need strong change leadership even when the numerical score looks moderate.
| Result | Meaning | Resource and budget guidance |
|---|---|---|
| Low | Limited people-side complexity. Change can usually be handled with light structure and targeted communications. | Lean change support, focused stakeholder engagement, and basic adoption tracking. |
| Medium | Meaningful adoption risk. Several groups may need tailored support, training, and sponsor alignment. | Dedicated change management capacity and a clear engagement, learning, and readiness plan. |
| High | Significant complexity. Adoption, capacity, or operating model risks could threaten outcomes if unmanaged. | Experienced change lead, active sponsor coalition, local change network, and explicit mitigation budget. |
| Critical | Very high people-side risk. The program may need redesign, sequencing changes, or stronger governance before rollout. | Senior change leadership, robust readiness governance, intensive engagement, and contingency capacity. |
Export and sharing options
Copy summary
Copy a concise text summary for emails, steering updates, or workshop notes.
Download JSON
Save a structured backup of your current answers and context. Keep it with your project records.
Download CSV
Export scores and answers for spreadsheet review or analysis outside the tool.
Print / PDF
Create a PDF or printed snapshot for discussion packs and decision records.
No import function
The tool currently exports data but does not import saved JSON, CSV, or Excel files back into the assessment.
Offline workflow
If you need Excel round-trip support, use the Change Impact & Mitigation Register instead.
Troubleshooting
My answers disappeared. What happened?
The assessment stores answers locally in your browser. If browser data was cleared, you changed device, or you used a private browsing session, local answers may no longer be available. Export JSON regularly as a backup.
The score says directional. Is that normal?
Yes. While not all 24 questions are answered, the result should be treated as directional. Complete all questions for a reliable Low, Medium, High, or Critical classification.
The radar chart looks uneven. What should I do?
Uneven scores are useful. Focus first on the highest dimensions because they are likely to drive adoption risk, sponsor pressure, or delivery effort.
Can I import an Excel file?
No. This tool is online-only for data entry and does not currently import Excel, CSV, or JSON. Use the export options for backup and sharing.
When should I generate the AI strategy?
Generate the AI strategy when the assessment is mostly complete and your comments contain enough context for practical recommendations.
